What the assessment asks, and what each answer reveals
Seven of the eight questions are scored, and each one reads one of three dimensions: Empowered People, Efficient Process, or Profitable Platform. The eighth is unscored, and decides which first move you get.
1. How is your team using AI in the work today?
Empowered People
Breadth of use is the number most leaders already have, and on its own it says nothing about return. It matters here because every other answer is read against it: heavy use sitting on weak answers underneath is a more expensive position than light use.
2. Across your team, is AI a shared way of working, or is everyone doing their own thing?
Efficient Process
This reads whether what one person works out ever reaches anybody else. When everyone has solved it alone, the same problem is being solved repeatedly in parallel, and nothing anyone learned survives them leaving.
3. Have you changed how the work gets done around AI, or added it on top?
Efficient Process
Added on top, AI speeds up steps that already existed, so the return is capped by whatever one person can do at their own desk. Changing how the work runs is what makes the gain independent of who is doing it.
4. If someone asked what your AI use is supposed to improve, would your team answer the same way?
Efficient Process
The question is whether your team would give the same answer, not whether you have one. Without an agreed target there is no way to tell a good week from a bad one, and nothing to hold the spend against when somebody asks what it bought.
5. Do your people have both the skill and the time to go past surface-level use?
Empowered People
Skill and time travel together. Without room to be bad at it first, skill never arrives, and a team holding one of the two stalls at the obvious uses. This is the answer that needs attention before it needs money.
6. Can you see AI actually making the work better, not just producing more of it?
Profitable Platform
Volume carries a cost downstream. Somebody still reads, checks and fixes everything produced, so more output without better work moves the work along rather than removing it.
7. When AI saves your team time, where does that time go?
Profitable Platform
Time that nobody has claimed in advance goes back into the same workload, which is how a real efficiency gain can leave the numbers looking unchanged. Where the time lands decides whether the saving compounds or disappears.
